Something is breaking in how retailers read their customers and I keep seeing it show up in delivery conversations.

A brand runs a campaign around a trending product, demand spikes, inventory gets pulled forward and then 2 weeks later the same customer is asking an AI agent to find them a cheaper alternative.

That is not inconsistent customer behaviour but a new kind of shopping logic that most retail playbooks were never built for.

Viral demand and value-hunting are happening in the same customer journey now and sometimes in the same week and the gap between them is getting shorter, not longer.

The traditional approach was to segment customers by behaviour and serve them accordingly but the behaviour itself is no longer stable enough to segment cleanly.

A customer who bought a full-price trending item last month is the same customer running an AI search for a private-label dupe this month and no loyalty tier or purchase history model predicted that shift.

What this means practically is that the data retailers have been relying on is losing its shelf life faster than it used to.

The playbook is not dead but it needs to be rewritten a lot more often than before and built on data that reflects where customers are today, not where they were 3 months ago.
